Purpose: Streamline processes and maximise value
DEFINE – Clarify the Problem & Scope
Purpose: Align on problem, goals, and stakeholders
MEASURE – Understand Current Performance
Purpose: Establish baseline and process understanding

ANALYSE – Identify Root Causes
Purpose: Determine what is driving performance gaps
Ask "Why?" iteratively (typically 5 times) to drill down from surface symptoms to the true system-level root cause. Document each answer, probe deeper with follow-up "whys," verify the root cause, and develop countermeasures that prevent recurrence rather than treating symptoms
Systematically brainstorm and categorize potential root causes using the 6M framework (Man, Machine, Material, Method, Measurement, Environment). Map all possible causes contributing to an effect, then validate top suspects with data to identify the true root cause requiring corrective action
Consolidate all verified root causes into a comprehensive tracking log with their descriptions, analysis methods used, verification status, impact levels, owners, and current status. Track countermeasures, outcomes, and prioritize actions using a verification criteria checklist (Countermeasure, Control, System-Level, Evidence) and impact/verification prioritization matrix
Apply statistical hypothesis testing to validate whether observed improvements or differences are statistically significant or due to random chance. Follow a structured 5-step process: formulate null and alternative hypotheses, select appropriate test (t-test, ANOVA, chi-square), collect sample data, calculate test statistics and p-values, and make data-driven decisions with confidence levels
Systematically assess process risks by identifying potential failure modes at each step, evaluating their effects and root causes, then calculating Risk Priority Numbers (RPN = Severity × Occurrence × Detection) to prioritize improvements. Track corrective actions and measure RPN reductions to quantify risk mitigation impact
Assess whether your process can consistently meet customer specifications by comparing actual performance distribution to specification limits. Calculate capability indices (Cp for potential capability, Cpk for actual centered capability) and interpret results: Cpk > 1.33 indicates a capable process, 1.0-1.33 is marginal, and < 1.0 requires immediate improvement. Visualize the process distribution against LSL/USL to identify centering and variation issues
Systematically test multiple factors simultaneously to identify optimal settings and interaction effects using factorial designs. Define factors and their levels, create coded experimental run matrices, analyze main effects and interactions via ANOVA, develop predictive regression models, and validate optimal settings with confirmation runs
Visualize the distribution of continuous data to understand central tendency (mean, median), spread (standard deviation, range), and shape patterns (normal, skewed, bimodal). Calculate frequency distributions and identify whether your process output follows expected patterns or reveals hidden problems
IMPROVE – Design & Test Solutions
Purpose: Eliminate root causes and improve performance
Prioritize improvement solutions using a 2x2 matrix plotting impact versus effort. Categorize initiatives into Quick Wins (high impact, low effort - do first), Major Projects (high impact, high effort - plan carefully), Fill-Ins (low impact, low effort - delegate), and Thankless Tasks (low impact, high effort - avoid). Build a solution inventory and create an action plan with priorities and timelines
Facilitate structured idea generation and prioritization by capturing improvement ideas across quadrants (Quick Wins, Strategic Initiatives, Needs Research, Parked Ideas), scoring feasibility and impact, visualizing solutions on an Impact vs. Feasibility matrix, and identifying top priority ideas with clear next steps and owners
Develop a comprehensive rollout strategy covering project overview, implementation phases with activities and owners, resource requirements, risk mitigation strategies, communication plan for stakeholders, success criteria, and a visual timeline tracking progress across all phases from preparation through post-launch
Quantify expected value from improvements by forecasting financial benefits (hard savings like cost reduction, revenue increase, cost avoidance) and non-financial benefits (soft savings like customer satisfaction, productivity, quality). Calculate ROI metrics including investment, payback period, NPV, and ROI percentage. Track benefit realization phases and document key assumptions
Capture and analyse experiment results by documenting your hypothesis, objective, and success criteria, then logging each test variant with observed outcomes, key metrics (response time, conversion rate, quality), and win/loss status. Track metric trends visually and conclude with data-driven recommendations for rollout or next steps
Systematically assess organizational change impacts across stakeholder groups, analyzing current versus future states, change dimensions (Process, Technology, Roles, Skills, Structure), readiness scores, resistance risks with mitigation strategies, training needs by role, and targeted communication plans for successful change adoption
Proactively identify, score, and manage implementation risks using a structured Risk Register with Probability × Impact scoring, a visual Risk Heat Map showing current distribution, mitigation strategies with owners and due dates, and a Risk Trend chart tracking total risk exposure versus mitigated risks over time. Includes a Mitigation Action Timeline to sequence risk responses across the implementation schedule
Design and execute a safe, controlled test of your solution by defining pilot objectives, test scope (who, what, where, when), success criteria with baseline and target metrics, risk mitigation strategies, an execution checklist, and pilot results tracking — culminating in a data-driven Final Recommendation (Go / No Go / Modify) for full rollout

LEAN TOOLS – Eliminate Waste & Optimise Flow
Lean tools are a collection of waste-elimination techniques and visual management methods designed to optimize flow, reduce lead times, and maximize customer value. Rooted in the Toyota Production System, these tools help teams identify and remove the eight wastes (TIMWOODS: Transportation, Inventory, Motion, Waiting, Overproduction, Over-processing, Defects, and Skills) while building a culture of continuous improvement.
Our Lean toolkit includes Value Stream Mapping to visualize end-to-end process flow and identify improvement opportunities; 5S Audit Checklists for workplace organization; Kaizen Event Planners for rapid improvement workshops; Standard Work templates to capture best practices; Spaghetti Diagrams to track movement waste; Poka-Yoke (Error Proofing) to prevent defects; Pull System Design for demand-driven production; and PDSA cycles for testing changes. Each template is designed to be immediately actionable with clear instructions and executive-ready formatting.
Lean tools integrate seamlessly with the DMAIC framework — use Value Stream Mapping in the Analyze phase to identify root causes of waste, then deploy Kaizen events in the Improve phase for rapid implementation. DMAIC Templates — The Complete Phase-by-Phase Framework
DMAIC (Define, Measure, Analyze, Improve, Control) is the backbone of every Lean Six Sigma project. Our DMAIC templates give you a pre-structured, consulting-grade framework for each phase so you can focus on your analysis rather than slide design.
The Define phase templates include a Project Charter to align stakeholders on scope, goals, and success criteria; a SIPOC+E Diagram to map process boundaries; and a Stakeholder Analysis to plan engagement. In the Measure phase you'll find a Data Collection Plan, Baseline Metrics Dashboard, Check Sheet, and Pareto Chart to establish robust process performance baselines.
Analyze phase templates — Fishbone Diagram, 5 Whys, FMEA, Bottleneck Analysis, and Process Capability Snapshot — help you move from symptoms to verified root causes with data. The Improve phase delivers Solution Brainstorming, Impact vs Effort Matrix, Future State Process Map, Pilot Plan, and Cost-Benefit Analysis. Finally, Control phase templates — Control Plan, Control Chart, KPI Dashboard, SOP, and Benefits Realisation Tracker — lock in gains and prevent regression.
